Salesforce Shifts to Consumption-Based AI Monetization

The CRM giant is leveraging 'Flex Credits' to drive bookings as it integrates Anthropic's Claude into its enterprise ecosystem.

Salesforce is pivoting its monetization strategy toward consumption-based pricing as it integrates generative AI into its software suite, as The Register first reported. According to that reporting, Salesforce announced a partnership with AI model builder Anthropic to launch "Claudeforce," which integrates Claude's services with Salesforce's business logic, governance, and enterprise data.

To monetize these AI capabilities, Salesforce is utilizing "Flex Credits," a consumption-based payment model. Miguel Milano, Salesforce President and Chief Operating Officer, told analysts that 50% of bookings came from customers "refilling the tank" by consuming these credits, contributing to triple-digit growth in bookings. Co-CEO and founder Marc Benioff noted that customers can choose to pay via consumption, basic usage, or specific business and transaction outcomes.

This shift comes as Salesforce expands its AI footprint across products including Slack, Tableau, AIforce, and the Agentforce platform's "Coworker" assistant. Robin Washington, Salesforce President and Chief Operating and Financial Officer, stated the company is "comfortable" with its "headless monetization" strategy, which aims to provide flexibility and predictability for customers.

However, the transition to credit-based models carries risks for buyers. The Register reports that Gartner warned in October 2025 that such models often require upfront commitments and allow vendors to change rates unilaterally, potentially leading to unexpected cost increases. Additionally, Gartner director analyst Hannah Decker previously suggested that "all-you-can-eat" Agentic Enterprise License Agreements (AELAs) may eventually be converted into defined quantity contracts.
